The Challenge

After separating from its parent company in 2022, this consumer healthcare firm faced the complex task of aligning its inherited real estate portfolio with new corporate goals. With 15+ key sites globally and a range of workspace types including core destination offices, standard locations, and flexible on-demand spaces, the company needed to make decisions about where to invest and where to shed.

Two headquarters sites told different stories: one felt perpetually empty, while the other was bursting at the seams with employees unable to find meeting rooms or desks. But without consolidated data, the company couldn’t validate these perceptions or act with confidence.

Leadership needed a consistent, data-driven method to evaluate all 15+ sites against each other and make portfolio decisions that balanced cost efficiency, employee experience, and flexibility.

The Solution

The company deployed VergeSense across key sites to build a global occupancy baseline. The data immediately validated the perception gap: the primary HQ had just 12% average capacity usage with only 10% desk utilization, while the secondary location ran at 25% capacity with frequent full utilization of desks and meeting rooms.

Based on these insights, the company made two simultaneous portfolio moves: it downsized the underutilized HQ by one-third, and added an additional floor at the high-demand site. In Bangalore, VergeSense revealed that the average meeting had just 2–4 people while large rooms (capacity 4+) sat at 25–35% utilization, prompting a shift to more small meeting rooms.

Critically, the company used VergeSense data to develop a standardized evaluation playbook: a scorecard framework that benchmarks every site monthly against internal and external metrics, flagging underperformers for targeted review.

The portfolio optimization reduced excess capacity at the underutilized HQ by one-third while adding value at the high-demand site. The Bangalore right-sizing addressed real employee needs by matching room sizes to actual meeting patterns.

The evaluation playbook transformed how the company manages real estate. Instead of annual, intuition-driven lease reviews, every site is now monitored continuously against a consistent data framework. The company also introduced on-demand flexible workspaces to support hybrid employees without over-investing in permanent space.
